Cloud modernization is not a one-time project – it's an ongoing journey. At World Wide Technology (WWT), we've developed a new modernization methodology that continuously adapts to the rapid advances in AI while upholding the highest standards of security and quality. In other words, we move at cloud speed without ever "cutting corners". As an organization, WWT has fully embraced being an AI-first company (our CEO recently outlined a strategy that drove 40% growth in 2023 through AI solutions), but we pair that innovation with a practical, outcome-driven approach (we use AI to deliver results, not just for innovation's sake). This methodology is how we turn that philosophy into action for our customers. It's structured in three phases – Assess, Modernize, Validate – and is designed to be dynamic: we continually refine our tools and processes to leverage new AI capabilities, all while ensuring no risks or "hype" slip in.
What makes our approach stand out?

However, we never adopt technology for its novelty alone – every step must add tangible value. We follow AWS's and industry best practices at every turn, so you get the benefits of innovation without the chaos of trend-chasing.
- No "Vibe Coding" – Quality Comes First: Some providers might let AI-generated code run wild. Not us. Our engineers guide and review all AI outputs with meticulous care. We use AI where it makes sense and improves outcomes, not just to speed things up. Every code change goes through our normal rigorous QA and security checks. This disciplined oversight means you get accelerated results without sacrificing stability or maintainability. In fact, when done right, AI can increase code quality – for example, Amazon's own AI coding assistant produced code so accurate that 79% of its suggestions were accepted without any changes. That's the level of precision we demand in our projects as well.
- Secure and Transparent: We know modernization can be daunting, so we prioritize trust. All analysis is done securely (for instance, our code scanning tool CAST Highlight runs locally, so your source code never leaves your servers). We choose enterprise-grade AI development platforms (like AWS's Kiro) that protect intellectual property. Throughout the project, we keep you informed with data – you'll see exactly what issues we found, what we're changing, and how it improves your system. No "black boxes" or surprises.

With that foundation, let's walk through the three phases of our methodology:
Phase 1: Assess – Data-Driven Discovery & Planning
Objective: Measure twice, cut once. Before writing a single line of new code, we perform a thorough assessment of your applications to understand their current state and cloud readiness. This is where we replace guesswork with hard data. Our team employs automated analysis tools (notably CAST Highlight, among others) to scan your application source code and architecture. CAST Highlight is a SaaS platform that can rapidly evaluate dozens or even hundreds of applications across your portfolio. It generates a rich set of metrics and insights about each application:
- Cloud readiness score: A 0–100 rating that indicates how easily the app could move to the cloud. This score combines static code analysis and a questionnaire about the app's characteristics.
- Cloud blockers & remediation effort: A detailed list of specific code patterns or dependencies that would impede cloud adoption (for example, use of a local file system, outdated libraries, OS-specific calls). Each blocker comes with an estimated effort (in days) to remediate it. These are essentially the "to-do list" for modernization – e.g., you might have 12 instances of System.IO file writes that need replacing with cloud storage calls, estimated at 5 developer-days of work each.
- Boosters & cloud-ready patterns: Conversely, the analysis highlights positive findings – code practices that are cloud-friendly (for instance, use of container-ready stateless services). These increase the readiness score.
- Recommended migration path: Based on the blockers and the application's overall quality, CAST Highlight suggests which of the 5 Rs (Retain, Rehost, Replatform, Refactor, Rebuild – plus Retire) is most appropriate. For example, if an app has minimal issues, it might recommend Rehost (lift-and-shift it to AWS as-is). If there are moderate code issues, Refactor (make targeted code changes for cloud). If the app is in bad shape or on obsolete tech, perhaps Rearchitect/Rebuild (major overhaul or rewrite). These recommendations are grounded in the app's technical data. We review them with you and add our context (like business importance of the app) to finalize the strategy.
All this happens quickly – using automation, we can analyze an application portfolio in days (or even hours for smaller sets). The result is a clear, actionable baseline: you know which apps are low-hanging fruit and which are riskier, what exactly needs to be fixed, and how much effort that likely entails. This prevents costly surprises later. Instead of finding out mid-migration that "Oops, App X can't run on Linux because of hard-coded paths – delay everything!", we know it upfront and account for it in the plan.
In addition to CAST's portfolio-level analysis, we often leverage CAST Imaging for deep architecture visualization on complex apps. This tool generates an interactive map of the application's structure – modules, data flows, dependencies, call graphs, etc. Think of it like an MRI of your software. It helps our architects (and your team) see hidden couplings or legacy spaghetti dependencies that might not be documented. The insight here is: we leave no stone unturned in understanding your system. Where needed, we might also do targeted profiling (say, to identify which parts of the app are most performance-critical or to capture runtime configurations) – but static analysis often covers the bulk of needs without having to touch running systems.
By the end of Phase 1, we produce a comprehensive Modernization Assessment Report. In plain language, we explain what we found and what we recommend. This typically includes:
- Overall cloud readiness for each application (often with a traffic-light style rating or score) and the main drivers of that rating.
- Specific blockers by category: e.g. "15 instances of Windows-specific file access" or "Uses an unsupported Oracle 10g database" – along with how we'd resolve them (update the code, change the library, etc.).
- Proposed migration strategy per app: For each application or group of applications, we outline whether to rehost, refactor, etc., and at a high level what that entails. We also group applications into waves – for example, Wave 1 might contain 5 easy-to-migrate apps (quick wins), Wave 2 has a couple of medium-complexity apps, Wave 3 includes the tough ones that need major refactoring. This wave plan is a living strategy, but it helps phase the work for minimal disruption.
- Baseline metrics: We capture metrics that we will later use to measure success. For instance, App A currently has a CloudReady score of 55 and 10 blocker issues; it takes 2 hours to deploy and has zero automated tests; it runs on Windows Server 2012 (end-of-life). This baseline sets the stage for improvement targets in Phase 3.
Crucially, this phase also surfaces any unknowns or risks so we can mitigate them early. If something requires further research (say, source code for a component is missing, or no one knows what a particular legacy job does), we'll flag it and plan around it (maybe re-engineer that piece later or isolate it). We often say "measure twice, cut once" – the Assess phase is that first measure, and it dramatically de-risks the rest of the project. It also aligns all stakeholders on what we're going to do and why. By relying on objective data and linking recommendations to business outcomes (e.g. "Refactoring this will improve reliability and allow us to use a managed AWS database, saving ~20% on ops costs"), we get everyone on the same page. One might worry that this assessment step adds time up front, but in our experience, it saves time overall – it prevents false starts and ensures we target the highest-value work. And because we use automation, we compress what used to take months of manual code review into just days, so we hit the ground running for Phase 2.
Phase 2: Modernize – AI-Assisted Refactoring & Migration
Objective: Execute the modernization plan quickly and safely, leveraging advanced automation (including AI) to its fullest. This is where we fix the code, replatform the tech stack, and transform the architecture as needed. Phase 2 is typically the longest phase, but thanks to our tools and methodology, it's dramatically faster and more predictable than traditional approaches.
The exact activities in Phase 2 vary per the game plan. They can include code refactoring, library or framework upgrades, breaking monoliths into microservices or functions, containerizing applications, migrating databases, upgrading operating systems, and more. What remains constant is our approach to implementation: we use automation and AI to accelerate the grunt work, while our engineers provide expert oversight and make the critical design decisions. Let's break down how we do this:
- AI-Powered Code Refactoring (with Human-in-the-Loop): WWT has been an early adopter of generative AI for software development. We use AI coding assistants such as Windsurf (Codeium) and Amazon Kiro to help rewrite code faster. For example, suppose the assessment found 100 instances of an on-premises file system usage that we need to replace with AWS S3 calls. Rather than manually editing all those, a developer on our team can prompt the AI: "Replace local file write with S3 upload using the AWS SDK, with proper error handling." The AI will scan through the code, make the changes, and propose the new code in seconds. Our developer then reviews each change, runs tests, and confirms it. Even if some tweaks are needed, this turns what might be a week of tedious work into perhaps an hour of review. We apply this to many repetitive tasks: updating API calls, renaming variables for consistency, adding logging, porting code to a new framework, etc.
- It's important to emphasize, as we did earlier: this is not uncontrolled "vibe coding." We have strict guidelines for AI usage. Every code change, whether suggested by AI or written by a human, goes through the same peer review and testing processes. We pair senior engineers with these AI tools, effectively turning them into supercharged developers rather than replacing them. This way, AI becomes a productivity booster, not a risk. The results are impressive – our internal metrics show significant acceleration in refactoring tasks, and with no drop in quality. We often end up with more consistency in the code because the AI can apply a single pattern uniformly. Our developers like to say it's like having an incredibly diligent junior developer who never gets tired – but one that still needs guidance and supervision. And we give it plenty of both. For instance, if the AI generates a piece of code that doesn't meet our security standards (maybe it didn't encrypt a connection string where it should), our team catches it and corrects it. We also use automated scanning tools (SAST, linting, etc.) on the new code as an extra check. By combining AI with human expertise in this way, what might have been a 6-month code remediation project can often be done in a few months or even weeks, depending on scope. And because we maintain rigorous QA, the outcome is reliable. (In fact, Amazon's own CEO shared that their internal AI assistant saved them an estimated 4,500 developer-years of work and improved code security, yielding about $260 million in efficiency gains – that's the kind of real-world impact AI can have when used carefully.)
- Iterative Refactor, Test, Deploy Cycles: We don't do a giant "big bang" where all changes are made and only then tested. Instead, we work in iterative cycles (often leveraging agile sprints). We might modernize one module or service, deploy it to a test environment in AWS, and validate that everything still works (automated regression tests, smoke tests, etc.) before moving on. Our methodology includes setting up a CI/CD pipeline early in Phase 2, so we can continuously integrate changes and catch issues early. This pipeline is part of the deliverables – e.g., code gets committed to a repository (Git), our pipeline runs build and test jobs (using tools like Jenkins, GitHub Actions, or AWS CodePipeline), and automatically deploys to a staging environment for verification. By the time we finish refactoring the last piece, we've already "practiced" deploying the app to AWS many times. This greatly reduces risk when we go live. It also means you start seeing progress early – for example, within a few weeks we might have an early version of your application running in AWS (maybe with only 20% of the components modernized, but it's a proof point that the approach works). Those early wins are confidence boosters for all stakeholders. They demonstrate momentum and allow your team to start getting familiar with the new environment incrementally.
- Automated Legacy Code Conversion (for Mainframes and Beyond): One of the hardest parts of modernization can be legacy platforms, like mainframe applications in COBOL or 4GL languages. Rewriting millions of lines by hand is neither feasible nor cost-effective. That's why WWT partners with TSRI (The Software Revolution Inc.), an industry leader in automated code migration. TSRI's tools can convert legacy code to modern languages with over 99% automation. To illustrate, TSRI helped a partner transform a large COBOL mainframe system (about 1.5 million lines of code) into a Java application in roughly 6 months – an effort that would likely take 2–3 years manually. The automated conversion produces functionally equivalent code in the target language, with the same business logic, just running on modern infrastructure (e.g. Java on AWS). It also generates documentation mapping the old code to the new code, which is immensely helpful for maintainers. After conversion, our team steps in to refine and optimize the converted code for cloud deployment. Think of it as a two-step: TSRI handles the bulk translation (ensuring no loss of functionality), then we enhance the result to be cloud-native (for example, maybe the converted code still does batch processing in a legacy style – we could refactor that portion into an event-driven AWS Lambda workflow). The result: the app is reborn in a modern form without thousands of man-hours of manual recoding. And because the conversion accuracy is so high (often 99.5%+ automated, with only trivial tweaks needed), the risk of introducing errors is minimal. We essentially preserve your business algorithms but drop the technical debt baggage of the old language. This approach isn't limited to COBOL; it works for languages like ADA, PL/1, PowerBuilder, and more. By doing this, we enable you to finally retire that old mainframe or closed platform. Once on a modern language, all the AI and refactoring techniques we've discussed can be applied to further improve the code. We've effectively "unlocked" your application. Many customers find this aspect transformative – what was once considered a frozen, unchangeable system becomes a flexible, extensible application like any other microservice in your cloud stack.
- Automated Operating System Upgrades (with Zero Downtime): Modernization often coincides with needing to upgrade underlying platforms – for example, maybe your app is on Windows Server 2012 which is out of support. Traditional approach would be to set up a new server and install everything fresh (or in-place upgrade which is risky and time-consuming). Instead, we use RiverMeadow, a specialized migration platform, which has an Automated In-Place OS Upgrade capability. RiverMeadow can take your existing server (physical or VM) and perform a seamless OS upgrade as it migrates it to AWS, with no downtime on the source system. In simple terms, it clones the server in the background, runs a multi-hop upgrade (e.g. from Windows 2008 to 2012 to 2019), and brings up the new instance in AWS. This is done in an automated pipeline, so it's highly scalable and consistent. What's a one-time 4–5 hour manual process per server normally, RiverMeadow does in minutes, and can do 75–100 servers per week vs. maybe 5 per week manually. We incorporate this into Phase 2 for servers that need it. That means by the time we cut over to AWS, your applications are not only on new code but also running on a supported OS (Windows or Linux) with the latest patches, which is a big win for security and compliance. And we achieved it without imposing downtime on your existing production (we usually do it against a staging copy, then cut over during a convenient window). This automated OS modernization has been a game changer for large fleets where manual upgrades would have been nearly impossible to schedule. Similarly, for databases, we can use tools like AWS Database Migration Service to upgrade Oracle or SQL Server versions on the fly as we migrate data.
- Architecture Modernization & Cloud Services: Alongside code changes, this phase handles architectural improvements. For example, if part of the plan is to break a monolith into microservices, we methodically do that using a combination of automation and expert design. Tools like vFunction (for Java) or Microsoft's Microservice Extractor (for .NET) can analyze the dependencies in the app and suggest logical service boundaries. We use them to guide the partitioning – but our architects make the final calls, because tools may not understand business context. We might extract, say, an "Order Management" service from a larger app, so it can be developed, deployed, and scaled independently. We redesign data flows (maybe introducing an event bus like Amazon SNS/SQS if needed) to decouple components. All the while, we ensure that any new architecture still meets all functional requirements. Often, we'll simulate load or run parallel tests on the new architecture to validate it behaves as expected.
- We also integrate managed AWS services wherever it makes sense. Modernization isn't just about code, but taking advantage of cloud-native offerings. For example, if the app used to generate reports and email them via a local SMTP server, we might switch that to use Amazon SES (Simple Email Service) – no code, just a service swap, with configuration and security managed by AWS. If the app had an authentication module we might offload that to Amazon Cognito or IAM. These changes streamline the application and reduce the amount of custom code that needs to be maintained. We always discuss such changes with you – if something is better served by an AWS service or third-party platform, we'll propose it and explain the trade-offs (usually cost vs. time-to-market vs. control). Many clients love that after modernization, they have less infrastructure to manage and more capabilities – e.g. switching to Amazon RDS means you no longer worry about database patching or backups; using AWS Auto Scaling means the app can handle bursts of traffic automatically.
- DevOps and Infrastructure Automation: In Phase 2, we also set up the cloud infrastructure and DevOps pipeline, as mentioned. We use Infrastructure as Code (IaC) (like Terraform or CloudFormation templates) to build your AWS environments in a repeatable way. We often leverage AWS Well-Architected blueprints or our own library of IaC modules, which the team can customize for your needs. Because we treat infrastructure as code, changes to, say, networking or security groups go through code review too. By the end of this phase, you not only have modernized applications, but also a robust cloud environment (VPCs, subnets, load balancers, container clusters or serverless configs, CI/CD, monitoring agents, etc.) all defined as code. This makes operations going forward much simpler – your ops teams can treat the environment configurations just like code, version-controlled and consistent across dev/test/prod. We embed security into this (for example, using AWS Identity and Access Management roles with least privilege for the app, enabling encryption on all storage by default, etc. – all aligned to AWS best practices). We also set up logging and monitoring (CloudWatch, X-Ray, or third-party tools as appropriate) so that as the new system runs, you have full visibility. These are often things legacy environments lacked, so it's a notable improvement.
Throughout Phase 2, our team works closely with your team. We don't believe in tossing code over a wall. On the contrary, we encourage your developers and IT staff to be part of the journey – attending sprint demos, reviewing changes with us, and learning the new tech (perhaps pair-programming on a few features with the AI tools, so they get comfortable with them as well). We often conduct training sessions in parallel, especially if new technologies are introduced (for example, container orchestration with Amazon EKS, or a new NoSQL database). Our goal is that by the end of Phase 2, your team is fully ready to take ownership of the modernized system. They won't feel like "someone else built this, now what?" but rather "we built this together and we understand it." WWT's Advanced Technology Center (ATC) is frequently leveraged here as a collaboration space – we can spin up a replica environment in our ATC lab for joint testing, or to experiment with "what if we use Service X vs. Service Y" safely, without affecting timelines.
Addressing a common concern: Some executives worry that using heavy automation or AI might introduce quality risks or leave the team dependent on proprietary tools. We mitigate that fully. First, as noted, quality is ensured via human oversight and testing at every step. We also produce thorough documentation of changes. If we use an automated converter (like TSRI), you receive the full before-and-after documentation and even the conversion rules. Nothing is hidden. The final code is standard Java/C#/etc. that any developer can work on, and we typically clean it up to be very readable. We also often incrementally deploy parts of the new system to production (if the architecture allows) to realize benefits early and reduce big bang deployment risk. For instance, we might route a small percentage of live traffic through a new microservice while the rest still hits the old system, as a canary test. Our methodology is flexible to accommodate such patterns to further ensure a smooth modernization.
By the end of Phase 2, you will have your application(s) running in AWS in their modernized form, likely in a staging or pre-production environment that is a strong mirror of prod. The code will be remediated (all those "blockers" from Phase 1 addressed), the architecture updated per plan, and the operational pieces (automation, monitoring, etc.) in place. We usually orchestrate a formal go-live plan at this point to transition to production. But before we execute that, we move to Phase 3 to verify everything and measure the outcomes.
Phase 3: Validate – Verification, Benchmarking & Cloud Governance
Objective: Prove the success of the modernization and fine-tune any remaining details. In Phase 3, we turn our attention to evaluating the newly modernized application against our initial goals and industry best practices. This phase is all about validation and continuous improvement – we want to ensure the project delivered the expected results and address any gaps before full production rollout.
Here's what we typically do in Phase 3:
- Re-run the CAST Highlight (or similar) Analysis: Remember the baseline scan from Phase 1? We do it again on the new code. This provides an apples-to-apples comparison of key metrics. We expect to see the CloudReady score shoot up and any critical blockers drop to zero. For instance, if an application was 55/100 with 10 blockers (red flags) before, it might now come in at, say, 95/100 with 0 blockers – all previous roadblocks resolved. We also look at improvements in software quality metrics: perhaps the "software health" score is higher due to less complex code, security risk is lower because we removed vulnerable components, etc. We include these findings in a Before vs. After scorecard that we share with you. It's very satisfying to see concrete proof, like a bar chart of "Issues: 37 before, 0 after" or "Deployment time: 2 hours before, 15 minutes after". These numbers not only validate the work but also help quantify ROI for the project. If any expected improvements aren't up to mark, we investigate why. For example, if the CloudReady score came back as 85 instead of 95, maybe there are a couple of minor warnings still present. We'll decide if those need addressing now or can be part of a future backlog (if they're extremely low priority). The point is, we don't just assume modernization is done – we measure it.
- Full Functional & Non-Functional Testing: We conduct thorough testing of the modernized system if not already completed. This includes functional testing (does every feature still work for the end user?) and non-functional testing like performance tests and security scans. Usually, throughout Phase 2 we have been testing continuously, so this is more of a final regression and any additional tests requested (for example, maybe now we do a load test at 2× the previous production volume to see how the auto-scaling behaves). If any bugs are found, we fix them promptly. At this stage, since we're in the polishing phase, issues are typically minor or edge-case. We ensure that performance is at least as good as before (often it's better – e.g., after refactoring and using better infrastructure, response times might have improved). We also validate that all integrations with other systems are working (if some external system expected a specific format, we ensure our changes didn't affect that, or we coordinated changes on both sides). Essentially, we aim to exit this phase with a production-ready solution that has been tested as thoroughly as a brand-new system.
- AWS Well-Architected Review (WAR): As a final quality gate, WWT performs an AWS Well-Architected Framework review on the environment and application. This is a structured checklist and interview process that evaluates the solution against AWS's six pillars: Operational Excellence, Security, Reliability, Performance Efficiency, Cost Optimization, and Sustainability. Our cloud architects (many of whom are certified AWS Well-Architected reviewers) go through each pillar's questions. For example, under Security: Are we encrypting data at rest and in transit? Did we remove any hard-coded secrets and use AWS Secrets Manager? Are the IAM roles scoped correctly with least privilege? We systematically check these, and any associated AWS Trusted Advisor or Security Hub findings. Under Reliability: Is the system deployed across multiple Availability Zones for high availability? Do we have backups or point-in-time recovery enabled for databases? Under Operational Excellence: Do we have proper alarms and dashboards? Under Performance: Did we do load testing and ensure instance sizes are optimized? Under Cost: Have we right-sized everything and considered savings plans? Under Sustainability: Are we using resources efficiently (e.g. leveraging auto-stop for dev environments, etc.) to minimize waste? For any question where the answer is not satisfactory, we mark it and implement improvements. The goal is to have zero "High Risk" issues identified by the Well-Architected Review by the time we're done. In many cases, modernization already addresses lots of WAR concerns (legacy systems often scored poorly on security and reliability, which we fixed by moving to cloud managed services and updating practices). We treat the WAR as a final exam to certify that the system is truly cloud-ready and cloud-optimized. And because WWT is an AWS Premier Partner, we can even get an official WAR report for you and help with any funding benefits that AWS offers for remediating WAR findings.
- Go-Live Preparations & Dry Runs: Phase 3 is also when we finalize the cutover plan to production. We prefer to do at least one dress rehearsal of the go-live. This might mean deploying the new version of the app into a staging environment that is configured exactly like prod, running a simulation of the data migration (if any), and switching users (or a subset of users) to it in a controlled way, then switching back. We test our rollback procedures too. For example, if it's a big-bang switch (maybe switching databases to a new schema), we ensure we have a rollback snapshot and scripts ready. Often, we can arrange a partial go-live or pilot: route a small percentage of real traffic to the new system for a day to monitor behavior under real conditions, then ramp up. If the architecture allows it, blue-green deployment or canary releases are ideal. Our CI/CD pipeline is configured to support such strategies (for instance, deploying the new version alongside the old, running health checks, then shifting traffic gradually through Route 53 or ALB weighted routing). By rehearsing these steps, we iron out any deployment kinks (like any final config settings or firewall rules) ahead of the actual go-live date. This dramatically reduces stress during the actual cutover – when that day comes, it's a routine execution because we've done it before in practice.
- Metrics and Outcome Analysis: Finally, we compile the Modernization Report Card. This is a summary of all key outcomes, suitable for both technical and business stakeholders. It will highlight things like:
- Improved CloudReady score – e.g. from 55 to 95.
- Blockers resolved – e.g. 12 critical blockers eliminated.
- Performance gains – e.g. throughput increased 3× under load tests, or page load time reduced from 4s to 2s.
- Cost implications – e.g. projected AWS monthly cost versus previous on-premises cost (often we find optimizations that save money, but even if cost is neutral, you're getting more for it, like higher availability).
- Deployment speed – e.g. new code deployment time from 2 weeks (manual) to 1 hour (automated pipeline).
- Operational improvements – e.g. "No single points of failure now (previously 2 critical components had no failover)", "Full observability in place (100% logs and metrics coverage)", "Security compliance improved (all data encrypted, patches up to date)".
- Readiness for future initiatives – e.g. "App is now containerized – ready to move to AWS ECS/EKS or consider hybrid cloud", or "foundation in place to start using AWS AI services with this data".
- We often present this report to both the project sponsors and the broader team. It serves as a capstone to the project and a validation that we met the goals we set out. It's common for clients to share this internally to showcase the modernization success (which can help justify further modernization efforts for other applications – success breeds momentum).
