AI ROI is an Adoption Problem, Not a Tool Problem
How to turn GenAI access into measurable outcomes
I've spent years watching organizations roll out new tools with the same optimistic plan: deploy it, do a quick training, assume people will figure it out. Sometimes they do. Most of the time, adoption is uneven, and ROI is… let's call it "hard to find."
Generative AI is falling into that same pattern. Leaders roll out AI tools, whether that's copilots, chat assistants or early agents, and expect results. Then reality shows up: a few rough experiences, inconsistent outputs, questions about what's safe to share and people quietly stop using it.
AI does not fail because the models are not impressive. It fails because we underestimate the human and operational work required to turn access into outcomes.
Why tool access alone does not translate into value
Giving people access is not the same thing as getting value. In the real world, teams hit a few predictable friction points:
- They are not sure what they can share, what they should not share and what "good" even looks like.
- Trust is fragile early. One bad answer can undo a lot of momentum.
- Prompting and evaluation are skills. Without them, people iterate more, get inconsistent results and increase risk.
So AI adoption needs to be treated like a change program, not a software install.
Prompting is the on-ramp, not the whole highway
For most employees, an AI assistant is their first real experience with AI. If that first experience feels confusing, unreliable or risky, they will not keep coming back.
Prompting skills are often the fastest way to create visible value. Better prompts reduce trial-and-error and help people get to useful results faster. But prompting is only the beginning. Sustainable value comes when the organization pairs skills with guardrails, workflow integration and measurement.
A practical operating model for AI adoption
This is the simple model I keep coming back to because it works. It moves teams from "we tried it" to "we can measure it."
1) Start with outcomes, not outputs
"Roll out an AI tool" is an output. "Increase regular use in priority roles from X% to Y% and reduce time to first draft in three target workflows by Z%, with quality holding steady" is an outcome.
Outcomes help you prioritize the right use cases, make smarter tradeoffs and pick metrics that prove progress instead of just tracking activity.
2) Put guardrails in early so people can move faster
Most adoption friction is not technical. It's uncertainty.
People avoid AI when they do not know what is permitted, what is safe and how their work will be reviewed. This matters even more with agents, because you're moving from "answering" to "acting," which raises the bar for oversight, testing and escalation.
Baseline guardrails should cover:
- What data is allowed and what is not
- When human review is required
- Where AI should assist vs decide
Good guardrails do not slow things down. They remove fear, reduce mistakes and help people use AI with confidence.
3) Build capability in layers
A single webinar rarely changes behavior. At the same time, you cannot jump straight to "use AI on high-risk work" and expect people to be comfortable.
Start with AI foundations and AI literacy to build confidence and safe habits, including low-risk ways to practice at home or at work. Then follow quickly with role-based and workflow-based training that shows how to apply those skills to real tasks, with clear review expectations.
The goal is not "everyone understands AI." The goal is "people can use it safely in the workflows that matter, consistently, with measurable improvement."
4) Measure adoption and quality, then iterate
If you cannot measure it, you cannot scale it.
Useful measures usually include:
- Adoption by role or by workflow
- Quality indicators, including rework and common failure patterns
- Business impact, such as cycle time and time to first draft
The point is not to build a dashboard museum. The point is to run a feedback loop that makes AI usage better over time.
A 90-day adoption starter plan that works in the real world
Most companies do not have spare capacity sitting around waiting for an AI program. Teams are overloaded already. That's exactly why the approach needs to be lightweight, structured and repeatable.
Days 0–14: reduce uncertainty and start with what people already have
- Pick two to three high-volume, low-risk workflows, things like first drafts, summarization, meeting follow-ups and research synthesis.
- Start with the tools already in your environment and public spaces so people are not blocked on procurement or platform debates.
- Publish simple, clear guidelines: what data is allowed, what is not and when human review is required.
- Create one "source of truth" for AI guidance and resources with approved prompt patterns, examples and quick tips.
Days 15–45: build confidence first, then translate it into work
- Start with an AI 101 foundation that teaches safe use, what AI is and is not, and core prompting skills. Give people low-risk ways to practice, including personal or at-home experimentation. The skills they learn they will bring back into the workplace.
- Follow with role-based and workflow-based sessions that translate those basics into a few specific work scenarios, with templates and clear review norms.
- Run a short experimentation event, like a prompt jam or mini contest, to create reps and capture reusable prompt patterns.
- Send short "tips and tricks" regularly; the goal is habit-building, not a one-time event.
- Create space for people to share what they learned, what failed and what actually improved their work. The best source of AI usage knowledge is other people.
Days 46–90: embed AI into workflows, then measure
- Identify the teams and workflows where adoption is sticking, then formalize those patterns.
- If you're piloting agents, add basic controls early: approvals, logging and clear escalation paths.
- Measure three things every few weeks: adoption, quality/rework and business impact.
- Iterate based on what the data shows, and retire use cases that are not paying off.
The big idea is simple: make it safe to try, give people a path to competence, and design the rollout so learning compounds.

Make it safe to learn
One last piece that matters more than most leaders expect: people have to feel safe to experiment.
Using AI is a skill. Skills develop through reps, and reps include misses. If the first time someone gets a messy output they feel embarrassed, or worse, like they'll get in trouble, they'll stop. Quietly.
The goal is not "never be wrong." The goal is to learn fast and get better. When someone shares an AI failure, that isn't a failure, it's a breadcrumb trail showing everyone what to avoid next time.
A few practical ways to reinforce this:
- Celebrate experimentation, not just perfect results
- Share "what didn't work" examples publicly, then show the fix
- Make it clear that trying AI on low-risk tasks is encouraged
- Treat misses as learning, not as blame
People didn't fail. They learned one more way not to do it. That's how competence builds, and it's how adoption sticks.
