Most organizations are struggling with AI adoption because they treat "AI" as a single thing to adopt. It's not.

Asking "how do we adopt AI?" is like asking "how do we adopt software?" The question is too broad to answer usefully. Executives can't get a clear answer, so they launch scattered pilots that go nowhere, or they wait for clarity that never arrives.

The fix is to stop thinking about AI as a monolith. Think of it as three distinct categories, each with different technical requirements, organizational impacts, and trust models.

The three tiers of AI capability

Tier 1: Inference

AI at its simplest. You ask, it answers. Summarization, classification, question-answering, search enhancement. The human stays fully in control, using AI as a reference tool.

Example: A sales rep asks an AI assistant to summarize a 50-page RFP and highlight key requirements. She reads the summary and decides what to do next.

Organizational impact is minimal here. You're essentially adding a smarter search bar. The risk is low, the learning curve is gentle, and the value is immediate. Every organization should be here already.

Tier 2: Assistive

AI becomes a collaborator. It drafts emails, generates code, creates first versions of documents and recommends actions. The human still makes the call, but AI does the first pass.

Example: A marketing manager prompts AI to draft three versions of a product launch email. He picks the best one, tweaks a few lines, and sends it.

This tier requires real workflow changes. People need to learn how to prompt well, how to review AI outputs critically, and how to actually integrate this stuff into their day. The productivity gains are substantial, but getting there takes training and habit formation.

Tier 3: Automation

AI takes each action without human approval. The human role shifts to setting boundaries, monitoring outcomes, and handling exceptions.

Example: An AI system monitors customer support tickets, categorizes them, routes them to the right team, sends acknowledgment emails, and resolves common issues with templated responses. No human touches most tickets.

This tier includes both autonomous computing (AI completing discrete tasks independently) and agentic computing (AI orchestrating multi-step workflows and coordinating across systems). The difference is sophistication, not category. Both come down to the same question: do we trust this system to act on our behalf?

Automation demands the most from organizations. You need clear governance, robust monitoring, well-defined escalation paths, and a culture that's genuinely comfortable with AI agency.

Why this framework matters

The companies succeeding with AI aren't trying to boil the ocean. They're building capabilities tier by tier:

  • Deploy inference tools broadly to build AI literacy
  • Introduce assistive tools in high-value workflows to demonstrate productivity gains
  • Advance to automation only where trust, governance, and monitoring are mature

This sequencing matters because each tier builds the organizational muscle for the next. And frankly, a lot of resistance to AI comes from jumping straight to Tier 3 conversations ("will AI take my job?") before anyone has gotten comfortable at Tiers 1 and 2. When people experience AI as a useful tool first, they're more open to it acting autonomously later.

The strategic question

Stop asking "are we doing AI?" and start asking "where are we on each tier, and where should we be?"

Some functions should stay at Tier 1 forever. High-stakes decisions where human judgment is the whole point. Others are ready for full automation today. The goal isn't to push everything to Tier 3. It's to be deliberate about what goes where.
